“We want to do AI. Where do we start?”

An AI readiness assessment isn’t a vendor pitch disguised as discovery. It’s not a checkbox exercise or a one-page “maturity model” that rates you from 1-5. Here’s what a proper assessment actually evaluates.
Dimension 1: Data Quality
What We Evaluate
- Accuracy: How much of your data is actually correct? Not “probably fine” — verifiably correct.
- Completeness: What percentage of fields are populated? Are there systematic gaps?
- Consistency: Does “Active Customer” mean the same thing in Sales, Finance, and Support?
- Timeliness: How current is the data? Is it real-time, daily, or “whenever someone remembers to run the export”?
- Accessibility: Can authorized users actually get to the data they need, or does every request require a DBA?
What We’re Really Asking
Can your AI model trust the data it’s going to learn from? Because a model trained on inaccurate, incomplete, or inconsistent data will produce inaccurate, incomplete, and inconsistent results — just faster and with more confidence.
Red Flags We Look For
- Different reports showing different numbers for the same metric
- Manual data reconciliation processes that happen weekly or monthly
- “Tribal knowledge” about which data sources to trust and which to ignore
- Data quality efforts that were started and abandoned
- No one can explain the complete lifecycle of a key business metric
Dimension 2: Data Governance
What We Evaluate
- Ownership: Are there defined data stewards for each major data domain?
- Policies: Do documented data management policies exist? Are they followed?
- Quality Monitoring: Are there automated checks, or does someone spot-check manually?
- Access Control: Who can access what? Is it role-based or “everyone has admin”?
- Lineage: Can you trace a number in a report back to its source system?
What We’re Really Asking
When the AI model produces a prediction, can you explain where the underlying data came from, who’s responsible for its accuracy, and what controls ensure it hasn’t been corrupted?
Red Flags We Look For
- No formal data stewardship program
- Data governance “initiatives” that produced documents but no enforcement
- Compliance is the only driver for data management (not quality or trust)
- Shadow IT data stores that exist because the official ones are too hard to use
- No data lineage capability — you can’t trace a number back to its origin
Dimension 3: Process Maturity
What We Evaluate
- Standardization: Are the processes you’d want AI to improve actually consistent?
- Documentation: Do SOPs exist? Are they current? Do people follow them?
- Measurability: Can you baseline current performance? Do you track cycle times, error rates, throughput?
- Exceptions: How are edge cases handled? Is there a defined process or do people improvise?
What We’re Really Asking
If you wanted to measure whether AI improved a process, could you? Do you have a clear “before” picture that’s based on data, not anecdote?
Red Flags We Look For
- “It depends on who’s doing it” answers about process execution
- No baseline metrics for the processes AI would improve
- Exception handling is informal and varies by person
- Process documentation that doesn’t match actual practice
- Resistance to standardization (“we’re different” or “that won’t work here”)
Dimension 4: Technology Foundation
What We Evaluate
- Architecture: Is your tech stack capable of supporting AI workloads?
- Integration: Can your systems talk to each other? APIs, event buses, or file transfers?
- Scalability: Can your infrastructure handle the compute and storage AI requires?
- Security: Is your data protected in transit and at rest? Access control, encryption, audit trails?
- Vendor Readiness: Does your technology stack support the AI tools you’d need?
What We’re Really Asking
Can your current technology infrastructure support AI workloads without a complete overhaul? And if not, what’s the minimum viable investment to get there?
Red Flags We Look For
- Core systems that can’t be accessed via API
- Data movement that relies on manual file exports
- Infrastructure that’s already at capacity
- Security practices that wouldn’t pass a modern audit
- Technology vendors with no AI/ML roadmap
Dimension 5: Organizational Readiness
What We Evaluate
- Leadership Alignment: Do executives understand what AI can and can’t do? Is there realistic sponsorship?
- Change Capacity: How well does the organization absorb new technology and process changes?
- Skills & Talent: Do you have people who can build, deploy, and maintain AI systems?
- Culture: Is there appetite for data-driven decision making, or does gut feel still rule?
- Track Record: How have past technology initiatives gone? What can we learn from them?
What We’re Really Asking
Even if the technology works perfectly, will your organization actually adopt it? Will people use it? Will leadership support it through the inevitable bumps?
Red Flags We Look For
- Leadership that expects AI to be “easy” or “quick”
- History of technology initiatives that were abandoned mid-stream
- No internal data or analytics capability
- Culture of “we’ve always done it this way”
- Fear that AI means job losses (without honest conversation about it)
Dimension 6: Strategic Clarity
What We Evaluate
- Use Case Definition: Are there specific, validated use cases, or just “we should use AI”?
- Business Case: Can you articulate the expected ROI for each use case?
- Prioritization: Do you know which initiatives to pursue first and why?
- Success Criteria: What does “working” look like? How will you measure it?
- Kill Criteria: At what point would you pull the plug? What would signal it’s not working?
What We’re Really Asking
Do you know exactly what you want AI to do, why it matters, and how you’ll know if it’s working — or are you starting with a technology and looking for a problem to solve?
Red Flags We Look For
- “We need an AI strategy” with no specific business problems identified
- Use cases driven by what competitors are doing, not internal needs
- No defined success metrics beyond “it works”
- Budget allocated for AI without clear expected returns
- Multiple competing AI initiatives with no prioritization framework
How the Dimensions Connect
These six dimensions aren’t independent — they form a dependency chain. Strategic clarity without data quality produces well-defined failures. Data quality without governance erodes over time. Technology without organizational readiness creates expensive shelfware.
The assessment score across all six dimensions tells you not just where you are, but what to fix first. A company with strong strategic clarity but poor data quality knows exactly what needs to happen: fix the data foundation before building models.
